Cloudflare Migrates Blog to Own CMS — 'Customer Zero' Becomes the New Default

What This Is

Cloudflare (a US company providing underlying network services for a large share of websites) this week migrated its official blog from a third-party content management system (CMS—the backend tool editors use to publish articles) to its own product, EmDash. EmDash is built on the Astro open-source framework and is designed to run natively on Cloudflare's own network. The migration came paired with a visual refresh of the blog (dark mode, new layout). On the surface it's "just swapping out the blogging tool," but Cloudflare flagged a principle in the post—"Customer Zero": before selling anything to external customers, the company makes itself the first and most demanding user.

Industry View

Supporters argue Cloudflare's approach effectively turns the entire company into a stress-testing ground; the pitfalls it hits are pitfalls customers won't have to hit. Continuous internal feedback keeps the product team from drifting out of touch with real usage. Cloudflare noted in the blog that during the migration it uncovered several issues—scheduled publishing, finding HTML blocks in the content editor—and the team shipped fixes immediately. That "small steps, fast iteration" cadence is something external vendors struggle to replicate.

Criticism is equally sharp. The first risk: betting core operations on tools you built yourself creates extreme replacement costs if engineering talent leaves or strategy pivots. Cloudflare can afford this because it is, fundamentally, an infrastructure company with several thousand engineers; ordinary companies copying the playbook risk "building for the sake of building"—saving nothing and gaining no flexibility. The second, more fundamental critique: in an era when SaaS and AI tools are extraordinarily mature, companies should focus on their core business and outsource non-core systems to proven vendors. "Build everything ourselves" is the old mindset from an era when scale economies had failed.

Impact on Regular People

For enterprise management: as open-source components, AI tools, and SDKs become increasingly turnkey, the "build vs. buy" question will surface more often than it has in the past five years. Cloudflare's "internal-first + continuous iteration" path is one referenceable model—but only if the company has the matching engineering culture. Not every organization should copy it.

For individual careers: for content operations, marketing, and IT roles, "knowing how to use the next-generation CMS / content tooling" is becoming baseline skill. Roles that only know how to lay out and publish articles are seeing their value shrink.

For consumer markets: regular users barely notice any change—Cloudflare blog readers simply see a prettier page; whether the underlying system changed doesn't matter to them. But this case reminds us: many of the familiar product experiences we take for granted are actually a bet by the company that its own tool stack can hold up.
