Client promised AI. I walked in to firefighting — FDE reality

Last week I sat in on Lao Zhou's meeting — minute 40 is when it clicked

Last week I tagged along with Lao Zhou to meet a manufacturing client in a second-tier city. The client's opener wasn't "we want to use AI" — it was "can you cut half my workforce?" The meeting dragged to minute 40 before Lao Zhou caught on: this guy doesn't want AI, he wants a proposal that lets him sleep at night. I've made this same mistake — assuming "client wants AI" means "let's do an AI project together." Most of the time, what they actually want is a PPT they can show the board.

This mirrors a story Shen Yue told on the Tech Brief podcast, S10E27. Shen Yue spent 12 years as a PM at big tech, then pivoted to FDE (Forward Deployed Engineer) — and almost every on-site visit is pure firefighting.

FDE isn't a tech role. It's a translator.

Shen Yue says 80% of his day isn't writing code — it's translating "AI fantasies" into something actionable. Case in point: a private-company boss wanted AI to cut headcount from 6,000 to 3,000. Shen Yue didn't agree right away. He mapped the workflow first, then told the boss "AI can touch these steps, the rest is off-limits." An FDE is basically contractor + teacher + translator rolled into one.

If you've been taking on AI projects but keep feeling like clients "don't know what they want" — this role is your escape hatch. OpenAI and Anthropic are both building FDE teams. Global postings have exploded over the past two years. Some call it "the sexiest job in Silicon Valley."

Can you replicate this role today?

Money: Don't invest yet. Plan to "run alongside the client for free once" — first meetings are about proving you get it, not making money.
Time: 2-3 hours listening to the podcast (search "Tech Brief S10E27"), then 30 minutes mapping out which industry's "business flow" you know best.
Tech barrier: No coding needed. You do need to hear what a boss is anxious about, then translate it into AI-shaped tasks.
First step: Open that podcast now, jump to minute 8, listen to the "state-owned enterprise firefighting" segment. I assumed FDE meant technical consultant. After listening, I realized it's 80% emotional + workflow management. I got stuck on this step too.

Advice by stage

Just starting (no clients yet): Don't rush to register a company. Listen to the podcast, then rebrand yourself as "I know XX industry's business flow" — that's worth 10x more than "I know AI."
1-2 clients (currently firefighting): Today, send each client a message: "Are we off-track?" Break fuzzy goals into 3 concrete actions. I skipped this step once and paid for it.
Scaling (want a 2-3 person team): FDE naturally fits small teams — one who knows the business, one who codes, one who walks clients through the process. Way more stable than pure outsourcing.
Not everyone needs this role. Skipping it for now is fine. But right now, the industry isn't short on "people who know AI" — it's short on "people who can translate AI into language bosses actually hear."

上周陪老周去某二线城市见制造业客户。对方第一句话不是"我们想用 AI",是"能不能砍我一半人"。会面卡到第 40 分钟,老周才反应过来——他要的不是 AI,是一份能让自己睡得着的方案。我之前也犯过这错:以为客户说要 AI,就是要"一起做个 AI 项目"。其实他要的,常常是一份能让他对董事会交差的 PPT。

这跟最近《科技早知道》S10E27 那期播客里申悦讲的故事几乎一模一样。申悦做了 12 年大厂产品经理,最近两年转型做 FDE(前线部署工程师),几乎每次到客户现场都是去"救火"。

FDE 不是技术工种,是"翻译官"

申悦说他每天 80% 时间不是写代码,是把客户的"AI 幻想"翻译成能动手的方案。比如那位想用 AI 把 6000 人砍到 3000 人的民企老板,申悦没立刻答应,而是先盘流程,告诉老板"这几个环节 AI 能动,剩下的动不了"。换句话说,FDE 是乙方+老师+翻译的活儿。

如果你一直在接 AI 项目,但总感觉客户"不知道自己想要啥"——这岗位其实就是为你准备的退路。OpenAI、Anthropic 都在组建自己的 FDE 团队,过去两年全球岗位数量涨了几十倍,被称为"硅谷最性感的工作"。

今天你能复用这个角色吗?

钱:先别投钱,反而要准备"免费陪跑一次"的心态——第一次见客户大多是证明自己懂,不是赚钱。
时间:2-3 小时,听完那期播客(搜"科技早知道 S10E27"),再花 30 分钟盘点你目前最懂哪个行业的"业务流"。
技术门槛:不用写代码,但要能听懂老板在焦虑啥、然后翻译成 AI 能干的事。
第一步:现在就打开那期播客,跳到第 8 分钟听"国企救火"那段。我之前以为 FDE 就是技术顾问,听完才发现 80% 在做情绪与流程管理,这步我也卡过。

分人群建议

如果你刚起步(还没接过客户):先别急着注册公司,听完那期播客,然后用"我懂 XX 行业业务流程"重新包装自己——这比"我懂 AI"值钱十倍。
如果你有 1-2 个客户(正在救火):今天就给客户发一条"我们方向是不是偏了"的消息,把模糊目标拆成 3 个具体动作。我以前没做这一步,栽过跟头。
如果你在扩规模(想组 2-3 人小团队):FDE 这个角色天然适合小团队——一个懂业务、一个懂技术、一个陪客户跑流程,比单纯接外包稳得多。
这工具不是所有人都需要,现在不试也没事。但眼下行内最缺的,不是"懂 AI 的人",是"能把 AI 翻译成老板听得懂的话"的人。
